Learning in the Workflow

Learning in the Workflow (Performance Support) Modules

Support learning where it really matters: in day-to-day work

Start with what happens after learning

When workplace learning falls short it's usually because, once the learning event is over, people are left to figure things out on their own — under pressure, in real situations, with real consequences.

Excellent analysis, instructional design, and facilitation all matter. But when learners are supported after learning — in the moments where work actually happens — the likelihood of meaningful application increases dramatically.

This content stream focuses on understanding where, when, and how that post-learning support makes the biggest difference.

A natural extension of good learning design

Learning in the workflow (often called performance support) is not about replacing training or diminishing its value.

It’s about recognising that effective L&D balances two equally important responsibilities:

  • designing learning experiences, and
  • enabling people to apply what they’ve learned back in their day-to-day work.

The modules in this stream guide you through the thinking needed to:

  • identify moments where learners are most likely to struggle,
  • understand what kind of support actually helps in those moments, and
  • design solutions that fit naturally into the flow of work.

a change in focus

Why has this always felt out of reach?

For years, research and experience have told us the same thing: well-designed post-learning support leads to better performance, better outcomes, and less re-training.

And yet, for many L&D teams, putting this into practice has felt unrealistic — too complex, too resource-intensive, or too hard to sustain.

What’s changed is not the principle, but the practicality.

hard to achieve

What's changed - and what hasn't

New technologies, including AI, are making it far easier to design and maintain workflow support that is:

  • targeted,
  • timely, and
  • responsive to real work situations.

As you work through this content stream, you’ll explore established performance-support principles — and see how modern tools can make them more achievable in real organisational contexts.

Some modules include optional hands-on experience with an AI-powered development tool that embodies these principles.

Others focus on the thinking, design decisions, and organisational considerations that matter regardless of technology.

What are the available modules?

These are the four modules relating to designing and deploying workflow learning support solutions. If you want to include this content stream as part of your in-house programme, we recommend including all four modules.

LW01: Beyond Job Aids: Workflow Learning in the Age of AI

This module introduces well-established key concepts and principles that are critical to designing solutions which support your learners in the flow of work. The module answers the following questions:

  • What do we mean by learning in the workflow (aka performance support)?
  • What’s the difference between learner mastery and learner competence?
  • How does it impact performance readiness and learning outcomes?
  • What are the five different situations or moments when learners typically require workflow support?
  • What are the unique learner challenges in each of these moments?
  • What are the three types of support solution that help address these challenges?
  • How is AI transforming workflow support solutions (for the better)?

LW02: Design Your Workflow Support Solution

This module is pivotal in helping you make the shift from being in the training delivery business to being in the performance improvement business. It guides you through the following stages and steps:

  • How to align and integrate the design of learning in the workflow solutions with your existing design processes and models
  • How to identify where and when your learners will need and benefit from a workflow support solution
  • How to design support solutions for each of the five learning moments of need introduced in the previous module
  • How to analyse and identify any existing assets for inclusion in the solution design

Note: if you have elected to work with our AI-powered development tool, you'll get hands-on practice with it during this module

LW03: Identify Your Workflow Solution Delivery Options

This module covers the principles behind delivering effective learning in the workflow solutions and the practical application of these principles. It guides you through the following:

  • The importance of context and immediacy in delivery of a solution and how best to evaluate these factors
  • How to effectively layer support within a solution, using the inverted pyramid framework
  • How and when to integrate a social learning layer into a solution using this framework
  • Understanding and identifying which of 4 context paths will be most appropriate for your solution
  • How to apply your chosen context path within a given solution
  • How to most effectively deploy the solution for your learners

Note: As with module LW02 above, you have the option to work hands-on with our development tool during this module.

LW04: Implement Your Workflow Learning Strategy

This final module in the Learning in the Workflow (LITW) content stream looks at some of the practical issues connected to placing more focus on learning in the flow of work. It covers:

  • The considerations and issues around working with partners and colleagues across your organisation
  • How this shift in emphasis might impact your own L&D team
  • How to effectively integrate the introduction of your solutions into a learning event to ensure successful uptake and use post-event
  • How to align with and integrate solutions into your existing evaluation strategies

Exploring learning beyond the course

If you’re curious about how learning connects more directly to day-to-day work — without abandoning everything you already value about good L&D — Learning Re-Framed explores these ideas in more depth.

Weekly reflections, examples, and thinking drawn from real L&D work — not theory for theory’s sake.

Putting it all together

If you are ready to put your modules together into a customised in-house course, take a look at the How does it all work? page.

This explains how you can put together the modules you want into a customised programme.

  • The minimum length for a programme is half a day face-to-face or 3 hours of virtual classroom time
  • The maximum length is determined by however many modules you want to include
